Start water softener troubleshooting with the exact observable symptom, not a guessed failed part. First stop for an active leak, overflow, water near electrical components, damaged pressurized plumbing, uncontrolled drain flow, or a broader water-quality concern. Otherwise, record the model, manual, display, bypass position as shown in that manual, salt trend, untreated and treated hardness, recent water use, and regeneration history before changing anything.
This guide limits the first pass to visible, non-invasive checks. It does not instruct you to open the valve, disconnect plumbing or wiring, advance cycle stages, reset factory settings, or add a chemical. Each symptom ends with the evidence a technician needs and a planned child guide; links to those child pages remain inactive until the pages are published.
First rule: Name one observable symptom and preserve the current state before changing anything. A hard-water result, unchanged salt level or unusual cycle can have several causes. The evidence narrows the branch; it does not prove a failed part by itself.
Start with leak and safety stop conditions
Do not continue routine diagnosis when any of these conditions is present:
- active water leakage, pooling, or a brine-tank overflow;
- water near a power supply, outlet, controller, motor, or damaged cable;
- a cracked tank, loose pressurized connection, damaged bypass, or visible resin/media loss;
- drain flow continuing while the controller displays normal service or soft-water operation;
- a valve that appears stalled, cycles repeatedly, grinds, clicks continuously, or will not return to service;
- an unsecured, disconnected, overflowing, or backed-up drain;
- taste, odor, color, sediment, suspected contamination, or an unsafe/unknown source outside hardness treatment; or
- a need to remove covers, depressurize equipment, or test live electrical or internal valve parts.
For a leak or overflow, use only the exact model's documented emergency, shutoff, or bypass procedure and obtain qualified help. A bypass position and its effect vary by installation; moving it can send untreated water to the home and may not isolate a failed connection. Do not assume a generic push/pull direction.
The cited Whirlpool manual treats water running to drain while the unit is in the soft-water cycle as a fault symptom and lists causes that extend into valve, drain, and pressure service. This guide stops before those internal corrections. (Whirlpool manual)
If the concern may involve drinking-water safety rather than hardness performance, do not use a softener symptom tree to declare the water safe. Follow the water utility, laboratory, public-health authority, well professional, or other appropriate source for testing and immediate-use guidance.
Record the system before changing it
Create a baseline that another person can audit:

Do not erase an error, reset the controller, add salt, start a regeneration, or change several settings before capturing this evidence. A reset can destroy the state a technician needs.
First triage: choose one observed symptom
Use the closest branch, then perform only its safe checks.

The decision tree does not diagnose a component. Pentair and Whirlpool troubleshooting tables both show that one symptom can have several families of causes: bypass state, regeneration state, water use, changed hardness, salt, power/control, brine draw, media capacity, drain restriction, or internal valve parts. No soft water or treated water tests hard
Confirm the symptom with a documented test before treating spotting or soap behavior as proof.
- Verify that the “treated” sample point is actually downstream of the softener and not an untreated outdoor tap or blended line.
- Record hardness value, unit, method, flush/sample procedure, and time relative to regeneration.
- Test or obtain a representative untreated result using the same reporting basis.
- Observe whether the display has power and shows normal service, regeneration, an alert, or an error.
- Compare the visible bypass position with the diagram in the exact manual. Do not move it while a leak or damaged connection is present.
- Check whether salt is present and whether dated levels show actual change. A tank that looks full does not answer that question.
- Compare the current hardness setting, capacity/dose record, reserve, override, and time with the last verified record. Do not correct them until the evidence and manual are confirmed.
- Review recent water demand, fixture leaks, source changes, power outages, and regeneration records.
The cited Pentair troubleshooting table lists excessive water use, changed raw-water hardness, a unit in regeneration, failure to regenerate, failure to draw brine, reduced media capacity, no salt, bypass state, and internal faults under the same broad hard-water symptom. That range is why “replace the resin” is not a safe first conclusion.
If the settings and source input are verified, a full documented cycle occurred, and treated hardness remains wrong, stop repeating cycles or increasing the hardness number. Prepare the service evidence package.
Salt level is not changing
A salt level that appears unchanged can mean low demand, no recent regeneration, a measurement problem, a visible salt bridge, failure to draw brine, a refill/drain issue, or a controller/valve problem. It does not prove that one part is clogged.
Safe checks:
- use two or more dated photos from the same angle and reference mark;
- record salt additions and the exact approved salt type;
- confirm from the display/log whether regeneration occurred between photos;
- compare actual water use and hardness load with the prior period;
- look for a visible crust, void, or salt separated from water without reaching into the tank; and
- note whether the brine level is rising, unchanged, or unknown relative to the displayed cycle stage.
Do not stab salt with a sharp object, strike the tank, remove brine components, disconnect tubing, or force cycles to test draw. Regenerating too often or not at all
More often than expected
“Daily” is an observation, not a diagnosis. Higher real softened-water use, a leak, higher incoming hardness, lower documented usable capacity, reserve logic, day override, a changed salt-dose configuration, or an incorrect setting can all shorten the interval.
Use at least two cycle records and check:
- incoming hardness and unit;
- actual softened gallons, not a default per person;
- exact capacity-and-salt-dose pair;
- regeneration type, reserve, override, and schedule;
- toilets, faucets, irrigation or other flow incorrectly passing through the softener;
- source-water and household changes; and
- power/clock events.
If cycles repeat with little or no documented use, the unit fails to return to service, water drains continuously, or an error appears, stop settings experimentation and call qualified service.
Not appearing to regenerate
First confirm that the unit had enough documented demand or reached a manual-defined time/override trigger. Then observe the display, clock, last-regeneration field, gallons/volume history, outage history, and any error. A softener that has not needed to regenerate is different from one that missed a trigger.
Do not start a manual cycle or advance stages from a generic tutorial. If the display is blank, inspect only normal accessible power status as the owner manual allows. Brine tank looks abnormal
“Full,” “empty,” or “too much water” is design- and stage-dependent. Some refill sequences place water in the tank at the beginning; others refill near the end. Salt can also hide the actual water level.
Record:
- exact model and manual diagram;
- controller stage and timestamp;
- water level relative to a consistent reference;
- salt level and any visible crust or void;
- whether the level changes through a naturally occurring documented cycle;
- external overflow or floor moisture; and
- whether drain flow stops after return to service.
Do not reach into the tank, lift internal assemblies, disconnect lines, or infer a failed float from appearance alone. A rising level, overflow, leak, constant drain in service, or need to inspect an internal brine component is a stop/service condition. Water is intermittently hard
Timestamp each test and compare it with:
- regeneration start/end and whether the model supplies bypass hard water during the cycle;
- peak household use and the verified service-flow limitations;
- remaining capacity/reserve and actual gallons used;
- hot-water use during regeneration on models whose manuals warn about hard water entering the heater;
- a source-hardness change;
- bypass or plumbing mixing; and
- the test point, method, and uncertainty.
The Pentair Whole House and Whirlpool manuals cited by this project both warn, for their respective systems, that hard water can enter service or the water heater during regeneration. That model-specific behavior can produce a timed pattern; it does not explain every intermittent result.
Repeated hard results outside the documented regeneration window require the same verified input, settings, salt, demand, and service checks as continuous hardness. Do not compensate by repeatedly increasing the hardness or capacity setting.
What not to disassemble or reset
The first owner triage stops before:
- valve covers, piston, rotor, seals, spacers, injectors, nozzle/venturi, switches, motors, boards, wiring, transformer, or live electrical tests;
- pressurized inlet/outlet plumbing, riser/distributor, media tank, brine valve, float, tubing, or flow controls;
- drain-line alteration, pressure adjustment, sanitation, chemical cleaning, or resin/media replacement;
- manual stage advancement, cancellation, factory reset, hidden installer settings, or custom cycle programming; and
- bypass or shutoff manipulation not supported by the exact manual and current leak condition.
A manufacturer service manual may contain those procedures, but their presence does not make them model-neutral or safe for every owner. Document the symptom and escalate at the service boundary.
Prepare a service-ready evidence package
Use the included service evidence checklist. A useful package contains:
- model, serial, controller/valve, manual revision, installation date, and service provider;
- one-sentence observable symptom and when it began;
- photos/video of the display, code, floor, connections, salt/brine condition, and relevant sound;
- untreated and treated hardness with units, methods, points, dates, and cycle context;
- current visible settings and the prior verified record;
- last two or more regeneration records and drain-stop observation;
- water-use history, leaks checked, and recent household/source changes;
- salt additions, cleaning, outage, repairs, and other preceding events; and
- immediate actions already taken from the exact manual.
Ask the service provider to state the diagnosis evidence, measurements, proposed work, parts, setting changes, expected validation, cost, and warranty. Do not accept a component replacement as proven solely because it appears in a troubleshooting table.

Frequently asked questions
What should I check first when a water softener is not working?
Handle active leaks, overflow, wet electrical equipment, damaged plumbing and uncontrolled drain flow first. If no stop condition exists, record the exact model, display, bypass state, untreated and treated hardness, salt trend, recent water use and regeneration history before changing settings or requesting another cycle.
Why can treated water test hard even when the tank has salt?
Salt presence does not prove a completed effective regeneration. Hard treated water can also involve bypass state, sampling location, changed incoming hardness, incorrect settings, high demand, brine draw, depleted capacity or internal faults. Preserve the evidence and use the exact troubleshooting table to narrow the branch.
Should I reset the controller or force a regeneration?
Not as a first move. A reset can erase time, errors or settings, while repeated cycles waste water and salt and can hide the original event. Preserve the display and history. Request one cycle only when the exact manual authorizes it and no leak, overflow or stalled-cycle condition exists.
When should I call a water softener technician?
Call qualified service for active hazards, recurring errors, continuous drain flow, a stalled cycle, media in plumbing, internal electrical or valve work, or performance that remains wrong after sample points and settings are verified. Send the model, manual, timeline, hardness results, settings, cycles and photographs with the request.
